Project Management At Vantage
1) Project Proposal
- The Project Proposal is represented at Vantage in the form of the Quotes that the Estimator send to our Customers which includes the basic elements of estimated time and price
2) Project Initiation
- Project charter
- The project charter is formed from The PO that the customer award Vantage with as it includes the time line and the Price Yet after receiving the PO we add Project objectives and Roles and Responsibilities of the team
- Project charter
3) Project Planning
- Create Work Breakdown Structure (WBS)
- We Break Down All the Activities that is included in the project in terms of Materials , Manufacturing, Processing, Inspection and we Estimate the Time duration of Each That Work Breakdown Structure is Represented in The Traveler Created for Each Contract
- 2) Time Management
- After Determining All the Activities and their Duration we create a Gantt Chart using Microsoft Projects in a back order method to determine the critical path of the project. We Also Determine the dependency and priority of each activity to be able to see how to crash the project if needed
- 3) Cost Management
- We Analyze the project (PO) and its activities based on either old similar PO's or cost knowledge of required activities (Labor hour/Processing) At the end we come up with a target cost for the project
- 4) Communication Plan
- When Receiving a new PO, we usually initiate an email determining the communication needed and the way of communication, either with customers or suppliers or even internally within the team (emails/phone calls)
- 5) Procurement Plan
- The Procurement plan simply include determining what material/parts or services that needs to be procured, After that we determine the Customers Spec that we will be procuring the item based on it, and whether the customer has an approval list of suppliers Finally if there are more than one supplier that can do the service or have the part/material we use the weighted score matrix chart to determine based on highest score which supplier to buy from .
- Weight Matrix Chart
- When you have more than a supplier to choose from u do the following: 1) Identify the most important criteria for selecting your Supplier (Lead Time/Location/Cost ....etc) 2) You give a rank from 1 to 10 based on the importance of that criteria (10 Being the high number) 3) You assess the Different suppliers based on those criteria and give them a score from 1 to 10 based on their performance in this criteria (for example Bowman is 8/10 on quality) 4) Finally for each supplier you multiply the importance of each criteria with the score of that supplier and you add the results of all the criterias 5) You select based on the best score
- 1) Project Scope
- After Recieving the PO, we Determine the scope OF the Project, whether its going to be machining, forming, and the time boundaries for that project with initial costing limits
- 6) HR Plan
- Detailed Responsibilities matrix
- 7) Quality Plan
- in our quality plan we gather all the specs that will be used in this project and we go over them to make sure that all the activities that will be done will be according to the customer's Spec in our quality plan also we develop the inspection plan in terms of what will be inspected in the parts and what are the critical items
- 8) Risk Management Plan
- In Each new Po, we create a risk management plan: 1) we identify all the possible risk for the project 2) We perform a risk assessment for all the risks identified 3) we create an Impact/Probability chart 4) Based on the Chart we create contingency plan for each of the high impact risks
- Impact/Probability Chart
- Create Work Breakdown Structure (WBS)
4) Project Execution
5) Monitoring and Controlling
- Our Monitoring and controlling is done through our daily production meeting, and through the weekly status report by planning/purchasing and also is done through the traveler that is released to the floor
6) Project Closure
- At the end of each PO (Project) we held a meeting to identify any mistakes that happened during that project
